
Most warehouse operators can quote their turnover rate. Far fewer can say whether it’s high for a warehouse, or how much of it is seasonal ramp-downs rather than workers quitting. Get that split wrong and you spend retention budget on a problem the calendar caused, or miss a quit problem the seasonal noise hid.
Each exit carries a price. Gallup puts the cost of replacing a frontline employee at 40% of their salary, roughly $21,800 in warehousing, where BLS reported average hourly earnings of $26.76 in April 2026, about $54,500 annualized.

What is warehouse turnover rate?
Warehouse turnover rate is the percentage of a facility’s workforce that separated during a measurement period: separations divided by average headcount, times 100. It counts every exit and says nothing about why anyone left, and SHRM warns that seasonal and contingent hiring skews it, which distorts warehousing more than most sectors.
Track voluntary quits and employer-initiated exits separately. Under the JOLTS Technical Note, seasonal terminations count as layoffs “whether or not they are expected to return the next season,” so a distribution center that releases 200 seasonal workers in January posts a spike that looks identical to a retention crisis unless the two are tracked apart.
How to calculate warehouse turnover rate
The formula is separations during the period divided by average headcount, times 100. Run it monthly, one facility at a time, and split the result by exit type.
Turnover rate = (separations ÷ average headcount) × 100
- Pull separations and headcount for one closed month. Say a facility starts January with 240 workers, ends with 210, and records 30 separations.
- Average the headcount. (240 + 210) ÷ 2 = 225. Use the average, not the ending number, which makes turnover look artificially low after a hiring ramp because it counts people who weren’t there for most of the period.
- Divide, then multiply by 100. 30 ÷ 225 × 100 = 13.3% for January.
- Split voluntary from involuntary. If 22 of those exits were end-of-season releases and 8 were resignations, the involuntary rate is 9.8% and the voluntary rate is 3.6%. Only one is a retention problem.
- Sum the months for the annual figure, don’t multiply one. SHRM’s annual turnover method adds the 12 monthly rates. Annualizing a December that carries a post-peak ramp-down bakes a one-time spike into the year, and annualizing a quiet spring month erases it.
Then break it down further. First-90-day retention by cohort, rate by site and shift, and turnover set against OSHA recordables all say more than the headline does: a 35% company rate can conceal one night shift running double that. With the number split and segmented, it’s ready to benchmark.
What is a good warehouse turnover rate?
A good warehouse benchmark is annual voluntary turnover at or under roughly 27%, with total separations read separately because seasonal ramp-downs inflate them. In 2025, quits for transportation, warehousing, and utilities averaged 2.2% a month against 2.0% for total nonfarm; twelve months at that pace implies 26.4% annual voluntary turnover, which is where the 27% bar comes from.
Employer-initiated exits are where the sector parts from everyone else. Layoffs and discharges in the supersector averaged 1.6% a month in 2025 against 1.1% economy-wide, where quits ran 2.0% and other separations 0.2%. Total separations therefore run near 4% a month in the sector versus 3.3% across the economy, and most of that gap is employer-initiated.
Seasonal exits are a planning problem. Quits are a retention problem.
BLS publishes no warehouse-only separations rate, so warehousing benchmarks inside the combined supersector. Build the monthly view so quits are measured against quits, and treat seasonal layoffs as a staffing-plan item.
Why do warehouse workers leave?
Warehouse workers leave because pay lags the local market, physical strain is high, schedules move without notice, supervisor communication is thin, and there’s no visible route up. Peak-season exits are a separate case: those were scheduled from the start.
- Pay sits below what the employer down the road is offering. Pew Research Center found that among blue-collar workers dissatisfied with their pay, 77% say their pay is too low for the work they do. Check local wages quarterly, not once a year at comp review.
- The physical strain runs at roughly double the private-industry norm. BLS recorded 4.8 recordable cases per 100 full-time warehousing workers in 2024 against 2.3 across private industry, and OSHA’s warehousing guidance names lifting injuries and powered-industrial-truck incidents as the most common.
- Schedules change with too little notice to plan a life around. Research on schedule instability found it a strong predictor of turnover, and predictable hours rank among the most effective frontline retention moves available.
- Supervisors carry more of the exit decision than most operators budget for. Work Institute found management-related turnover rose from 7.4% in 2022 to 9.6% in 2024 among first-year employees, which makes supervisor coaching cheaper than more recruiting volume.
Exit reason codes and 90-day survival curves already sit in most HRIS instances as reports nobody runs. Pull them before funding anything.
Why most warehouse turnover happens in the first 90 days
Most first-90-day exits trace to job expectations that didn’t match the floor, onboarding treated as paperwork, drop-off between offer and first shift, and temporary assignments built to end.

How to reduce warehouse turnover
Fix the largest driver in your own data first. The levers below run in the order a new hire meets them, not by ease of implementation.
- Tell candidates what the job actually is, then move fast on the offer. In 2006 research from Arizona State’s W. P. Carey School, 6% of hires given realistic job previews had quit at six months against 22% of a control group. A faster offer also narrows the window for a competing warehouse to take them.
- Clear the paperwork before Day 1. Finish I-9 completion and badge logistics on a phone before the first shift, so Day 1 starts on the floor with a trainer, not in a break room with a clipboard.
